Why brittle automation reaches its limit

From Copilots to Autopilot: The Next Operating Model for Financial Operations is an industry paper written by Donald MacDonald, Founder of Colourcode.AI, in partnership with Smartstream. It starts from a familiar problem. Rule-based automation, OCR and robotic process automation work well when inputs are structured and the workflow follows a predictable path. A missing field, two systems describing the same transaction differently, or an input that arrives as an email or PDF can still break the process and require human intervention.

Generative AI introduced the copilot era, where employees use AI to summarise information and prepare responses while remaining in control of the workflow. Agentic AI is the next stage. Autonomous agents are given an objective, access to approved tools and data, and clear boundaries. They interpret information, investigate exceptions and progress work across systems, while humans stay accountable and step in when policy, materiality, risk or judgement requires it. Smart Agents agentic AI for financial operations is built around this model.

Autonomous reconciliation in practice

In reconciliation, traditional automation matches records where fields align and the rules are clear. The harder part is the remaining population of breaks and exceptions that need investigation. An autonomous agent can monitor the workflow continuously, begin investigating as soon as an exception occurs, gather evidence from approved systems, compare the case with previous exceptions and identify the most likely cause.

Routine cases can be progressed within an approved policy. For example, one source may refer to a location as “Qingdao” and another as “Qingdao Port”, which an agent can recognise as a non-material difference. Material cases are escalated to the right person together with the evidence, the likely root cause, relevant precedent and a recommended next step. Every action by the agent and the human is recorded, creating an audit trail. This approach applies to Smart Reconciliations for matching and exception management.

Four requirements for autonomous operations

The paper sets out four requirements. The first is to redesign the process, not just the task, by deciding where an agent acts autonomously, where a deterministic control remains and when a person intervenes. The second is to make governance continuous and executable, so that policies form part of the execution environment and every action ends in a decision to proceed, escalate or stop, with the supporting evidence retained.

The third is to connect agents to the operating environment through controlled access to systems, data and permitted actions, because integration is also part of governance. The fourth is to manage the economics of intelligence by matching each task to a model suited to its complexity, risk and value, which may include smaller, open-source or internally hosted models.

GRIT and the operating model ahead

Smartstream frames production readiness for agentic AI around four principles, known as GRIT. Governance means agents operate within defined permissions and every action is recorded. ROI means measurable value through reduced manual effort, faster resolution and scalable economics. Integration means agents, APIs and MCP work within existing systems through secure, controlled access. Trust means transparent, auditable actions that operations, risk and technology teams can see.

The result is an operating model where teams move from continually firefighting exceptions to supervising autonomous workflows, reviewing escalations and identifying emerging risks. To see agents in action within your own workflows, contact Smartstream to discuss your use case.
